A meeting without a decision is often postponed confusion.

Many teams discuss, align, gather input and schedule follow-up meetings. But at the end, it is still unclear what was decided, who owns the next step, what happens first and when progress will be checked.

Better decision-making does not start with more meetings. It starts with better decision questions.

Why decisions get stuck

Decisions often get stuck because the problem is unclear, the decision-maker is unclear, everyone is involved but nobody owns it, criteria are missing or consensus is confused with decision-making.

The No Bull decision structure

At the end of a meeting, always ask these five questions:

What choice are we making?

Which option are we not choosing?

Who owns it?

What is the next action?

When do we check progress or result?

Decision options

Not every decision is “go execute”. Teams have more options:

stop;

adapt;

investigate further;

test small;

execute;

scale;

escalate;

park.
